Hours can be scheduled, but attention leaks. A few changes to your environment protect your attention better than a any schedule can.
- Office workers now look at the screen for about 47 seconds before switching, down from 150 seconds when researchers first timed it in 2003. About half the time, you’re the one who breaks your attention.
- Switch away from an unfinished task and part of your thinking stays stuck on it, slowing down whatever you do next. A 30-second note before you switch reduces the drag.
- The 3 strongest moves cost nothing. Put the phone in another room, open email at 3 fixed times, and give the first block of your day to one named task.
In 1971 an economist stood in front of a room of computer scientists and talked about his neighbours’ rabbits. The family had bought their daughter a pair, one male and one female, and nature took it from there.
He and his neighbours now lived in a rabbit-rich world. Which meant, he said, that they lived in a lettuce-poor one. There is only so much lettuce, and somebody has to work out which rabbit gets it.
In that same 1971 talk, Herbert Simon argued that information behaves like rabbits, and that what information eats is attention. A wealth of information, he wrote, creates “a poverty of attention.” He won the Nobel prize in economics 7 years later. The line predates email, the smartphone and the social media feed.
The years that followed answered a different question. Books mentioning time management rose by more than 2,700% between 1960 and 2008. And what happened to the working day? Around half of American workers took a break in 1965, and by 2003 fewer than 2 in 100 did.
47 seconds
In 2003 a research team shadowed 14 managers, financial analysts and software developers for 477 hours, timing every screen, document and conversation to the second. The average stretch on one screen came to about 2 and a half minutes. The researchers were astonished at how short that was.
By 2016 the same measure read 47 seconds.
Studies that watch people at their desks put self-interruption at close to half of all interruptions. You leave the document, even though nobody asked you to.
A 2008 experiment with 48 participants put them in a simulated office, playing an HR manager working through a backlog of email. The interrupted group finished faster than the group left alone. They also reported more stress, more frustration, more time pressure and more effort. They worked quicker and felt worse.
Your thinking stays behind
Before she moved into research, Sophie Leroy kept noticing the same failure in her own team. They would come off a conference call and admit that every one of them had checked out somewhere in the middle.
She ran the experiments that explained it in 2009. People worked a first task, then switched to a second, sometimes leaving the first unfinished. Their scores on the second task fell. The leftover has a name now, attention residue. It is the slice of your thinking that stays attached to the last task after you have moved on.
Residue is why a day of small switches empties you out even though you cannot point to anything you finished. Every switch leaves a bit behind, and the bits accumulate.
Four later studies, published in 2018, tested a fix that takes under a minute. Before switching, people wrote a short note about where they had stopped and what they would do when they came back. Residue dropped. Performance on the interrupting task held up.
Time management works, but…
Planners and productivity courses sell themselves on output. A 2021 meta-analysis pooling 158 studies and 53,957 people found that time management does work, with a correlation to job performance as moderate.
Time management’s link with life satisfaction ran 72% stronger than its link with job satisfaction. The authors concluded that time management looks more like a wellbeing tool than a performance tool, and that the usual sales pitch has it backwards. Organised people tend to be more satisfied, without proving that the schedule caused it.
The same paper takes aim at the maxim that you have as many hours in the day as Beyoncé. In a practical sense she has more, since the nanny, the chauffeur, the chefs and the assistants all hand hours back to her.
The room and your willpower
Two experiments run with university students had them do memory and reasoning tests with their own phone on the desk, in a bag, or in another room. The phones were silent and face down. Scores rose the further away the phone sat, even though participants insisted the phone made no difference to them. The cost ran steepest for those who felt most dependent on it.
Email behaves the same way. A 2-week study of 124 adults had them alternate between checking email as often as they liked and holding it to 3 times a day with notifications switched off. At baseline they were checking about 15 times a day. Daily stress fell in the limited weeks, and most participants found the restriction hard to keep.
None of this is new to people whose living depends on finished work. Isabel Allende has started every book on 8 January since 1981. If the office needs painting, it gets painted before that date. She clears the calendar, tells everyone she is unavailable, and sits down whether or not she has a story. She lights a candle to mark that she is working and blows it out when she stops. More than 20 books have come out of that arrangement.
Your attention plan for this week
Here are 5 techniques in the order a working day runs. The second one matters most, because it decides what the protected hour is for. The fourth is the cheapest move on the list and the one you will use most often.
Put your phone in another room for one block each morning.
60 to 90 minutes, once a day, is enough to start. Face down on the desk does not count, and neither does a bag at your feet. Use a drawer across the office or the kitchen counter at home. If somebody has to reach you, tell one person where you are sitting and let them come and find you. Distance did the work in those memory tests, not resolve.Give that block to one task you named the night before.
Write down one task (ideally on paper), before you shut down your computer the previous evening. Open only the tabs that task needs. An undecided morning is where the 47-second average comes from. Start choosing at 09:00 with the inbox already open and the inbox decides for you.Open email and chat at 3 fixed times.
Try 09:30, 13:00 and 16:30, for 20 to 30 minutes each, with notifications off in between. Put the windows in your shared calendar and say in your signature when you read messages, so nobody is left guessing. The first 2 days feel wrong to almost everybody who tries it.
Write one line before every switch.
15 to 30 seconds, every time somebody stops at your desk or a meeting starts. Note where you stopped and what comes next: “stopped mid-paragraph 3 of the Q3 memo, next pull the company numbers.” Leave it in the document itself or on your keyboard, not in a separate app. That note is what let people put the first task down.
End the day with one small repeated act.
2 minutes, the same act, every working day. Write tomorrow’s single task on a card, shut down your computer, rinse the coffee cup, walk once round the block. Same order each time. The act matters far less than the repetition.
Test yourself
For 1 hour, keep a tally on paper. One mark every time you leave what you are doing, including the 4-second glances. Circle the marks nobody else caused. Two numbers tend to land, the total and the number of circles. Run the test again in 2 weeks and compare.
If your job is interruption
Support desks, nurses, teachers and anyone at home with small children cannot fence off 90 minutes. If this is you let the blocks shrink instead of disappearing, and use 25 minutes blocks. Technique 4 carries the weight here. When you cannot control the moment a switch happens, control what you leave behind. Keep the note somewhere you will see it on the way back in.
The bottom line
The rabbits kept breeding and the lettuce never grew. What Simon described in 1971 was a distribution problem, and distribution problems get settled by whoever turns up with a plan. The apps turn up with a plan, and most of us do not. Pick the hour tomorrow that matters most, decide what gets to be in the room while you spend it, and let the calendar sort out the rest.

What is attention management?
Attention management means deciding in advance what gets your focus, then arranging your surroundings so the decision holds without a fight. Where the phone sits, when the inbox opens, what you do in the seconds between tasks. Time management asks how your hours are allocated. Attention management asks what quality of thinking those hours receive.
Is attention management better than time management?
They solve different problems, and you want both. A 2021 meta-analysis of 158 studies found time management correlates with job performance at roughly r = .25 and even stronger with life satisfaction. Scheduling earns its keep. What a schedule cannot do is stop you switching tasks dozens of times inside a block you have already booked, which is where most of a day leaks away.
How long does it take to refocus after an interruption?
The figure everyone quotes is 23 minutes and 15 seconds, and it comes from fieldwork observing 24 information workers at their desks. It measures the time that elapsed before people returned to the interrupted task, with other work usually happening in between. The switching cost is real, but it is not 23 minutes of blank staring, and the number gets stretched well past what the study claims.
Does checking email less often lower stress?
In a 2-week experiment with 124 adults, yes. Participants reported lower daily stress during the week they limited themselves to 3 checks with notifications off, an effect size of d = 0.45, which counts as moderate. Most of them struggled to hold the limit, and the median in the restricted week came out closer to 5 checks a day than 3.
How do I stop interrupting myself?
Close to half of all interruptions are self-generated, so environment beats willpower here. Remove the trigger instead of resisting it: phone in another room, notifications off, only the tabs the current task needs, and a notepad beside you for the thoughts that arrive mid-task, so you can park them in 5 seconds instead of chasing them.
